The project everyone did right
The story that led to Auditor Alpha started at a professional services firm. A project worth £18,000 was pitched, won and delivered in full. The sales team logged the deal in HubSpot. The delivery team did the work. The client was happy. By every measure the operations team could see, it was a success.
Then nothing happened. No invoice was raised in Xero. Nobody noticed, because nothing in either system was designed to notice. HubSpot showed a closed-won deal. Xero showed a clean ledger. Both were right about themselves, and both were silent about the gap between them.
How it was finally found
The missing invoice surfaced months later, during a painful, line-by-line reconciliation of HubSpot against Xero. No report flagged it and no alert fired. It was found by hand, by someone who happened to be comparing the two systems for a different reason.
That is the uncomfortable part of revenue leakage. It is not caught by the controls most businesses rely on, because those controls check each system on its own. The only way to find it is to compare the systems with each other, and most teams only do that occasionally, if at all.
Why this happens so often
The £18,000 project wasn't the result of carelessness. It was the result of a manual handover between two systems that don't talk to each other. Every business that sells in a CRM and bills in an accounting package has the same handover, and it fails in predictable ways:
- The deal closes while the person who raises invoices is away, and the task is never picked up.
- Scope grows during delivery and the extra work is agreed verbally but never priced.
- A contract renews automatically and nobody raises the renewal invoice.
- Details are copied by hand and a line item or a milestone is left out.
A checklist for finance teams
You can reduce the risk today, with or without any new software. Work through this list at your next month-end:
- Export every deal marked closed-won in your CRM for the period.
- Export every invoice raised in your ledger for the same period, plus the following month to allow for timing.
- Match each deal to an invoice using a shared reference such as a project code, purchase order number or client ID.
- For deals with no shared reference, match on customer name, amount and date, and note any you can't match.
- Compare the deal value with the invoiced total and investigate any difference.
- Check milestone and retainer deals for invoices that cover only part of the work.
- List contracts with a renewal date in the period and confirm a renewal invoice exists.
- Record what you checked, what you found and who reviewed it, so the next close starts from a clean baseline.
Making the check continuous
